What is Confidence Composition?

Somewhere in every steering pack there is a number nobody can defend. Confidence: 80 percent. Ask where the 80 came from and the answer is a shrug wearing a straight face: the delivery lead felt good, the account team was optimistic, last month said 75 and nothing bad happened. The number looks like measurement and behaves like mood.

Confidence composition is the alternative. Confidence composition means the confidence score on a conclusion is built from the published evidence beneath it, weighted by the evidence state of each fact: nobody types the number in.

Asserted confidence is a feeling wearing a percentage

When a person types a confidence number, the number inherits everything the person is carrying: incentive, recency, the last conversation they had, the mood of the room that will read it. This is not dishonesty. It is that an asserted number has no internal structure, so there is nothing for it to be honest about. Two capable people give two different numbers and there is no way to adjudicate between them, because neither number contains its own reasons. The percentage sign lends the feeling a costume of precision, and the costume is the problem: it lets a guess travel through the organisation dressed as a measurement.

Composition, weighted by evidence state

Composed confidence is derived, not declared. Every fact that feeds a conclusion carries an evidence state: measured, modelled, inferred, stated or unmeasured. A conclusion standing on measured facts deserves more confidence than one standing on modelled estimates, and far more than one standing on what somebody stated in a call. The full ordering is the evidence hierarchy, and composition applies it arithmetically: each fact contributes to the score according to the quality of what is actually known, not the fluency with which it was presented.

Because the score is composed, it can be decomposed. You can open it and see which facts hold it up, which drag it down, and where the weakest load-bearing evidence sits. The most useful question in the building stops being what is the number and becomes which single upgrade would move it most.

How ONX composes confidence

One concrete example

Clearly illustrative, with no customer implied. A services firm of a few hundred people is deciding whether it can absorb a large new engagement next quarter. The commercial facts are measured: the contract is signed, the rates are known. The workforce facts are mostly measured too. But the client’s data access, on which the whole delivery model depends, is merely stated: someone on the client side said it would be ready. The composed confidence comes out lower than the room feels, and the room’s first instinct is to argue with the score. The better move is to argue with the evidence: the firm commissions a measurement of the one stated fact. It comes back months behind the statement. The score falls further, and the engagement is rescoped before the failure instead of being explained after it. The uncomfortable number was the only honest thing in the pack.

What changes when nobody types the number

Meetings change first. A room cannot haggle with a composed score, so it stops negotiating numbers and starts improving evidence, which is the only activity that ever deserved the meeting. Comparability comes next: scores composed the same way mean the same thing across decisions, teams and time, which asserted numbers never do. And accountability lands in the right place: on the quality of the evidence, not on whoever was brave enough to write a percentage.
